Shadow AI agents: how many are running in your organisation?

Stat card: 21,000 unknown AI agents were found at a single Fortune 100 company, according to Reco. Governance starts with an inventory.

A shadow AI agent is an AI agent that someone in your organisation deployed without registering it, and that keeps running on that person’s credentials. Most companies have more of them than they think, and the first step in governing them is a complete inventory.

How many AI agents are active in your organisation right now?

Whatever number you have in mind, the real count is probably about 25% higher. AuthMind’s data shows that roughly one in five enterprise agents is a shadow agent: deployed without registration, running on its creator’s credentials, and still active after the pilot ends or the person leaves.

The arithmetic is simple. If one in five of all agents is unregistered, then for every four agents on your official list there is a fifth that nobody recorded, which is a quarter more than the list says.

Why is a shadow agent a real risk?

An agent inherits the full access of the person who created it. It can read the same customer records, open the same files and call the same systems, and it keeps doing so when that person changes role or leaves the company. Reco found 21,000 unknown agents at a single Fortune 100 company, including one built by a former employee that was still accessing Salesforce.

Nobody sets out to create a shadow agent. A team builds a pilot, the pilot works, and the agent stays switched on while attention moves elsewhere. That is why policies alone do not solve the problem: you cannot govern what you cannot see.

Where does AI governance start?

Governance starts with an inventory. For every agent, a leadership team should be able to answer four questions: who built it, whose access it uses, what data it can reach and who switches it off when it is no longer needed.

This belongs to the Scale phase of the AI Navigator Framework, where the guiding principle is that governance leads to scalable value. Governance done well is a lever for growth, because teams move faster when they know what is allowed.

So here is the question to take to your next leadership meeting: who on your team could produce that list by Friday?
